AI OCR for invoice processing — choosing a service in Japan
Invoice processing is one of the clearest AI wins in a back office, and one of the easiest to buy badly. Accuracy on your own documents matters far more than a vendor's benchmark, and in Japan the retention requirements shape the choice as much as the technology does.

What to evaluate
| Criterion | Why it matters |
|---|---|
| Accuracy on your own invoices | Vendor benchmarks use clean documents; yours are scanned, stamped and inconsistent |
| Handwriting and stamps | Common on Japanese invoices and a frequent failure point |
| Accounting integration | Export that matches your system, not a CSV you reformat by hand |
| Electronic record retention compliance | Japan's rules dictate how scanned documents must be stored |
| Approval workflow | Where human checking happens, and whether it is logged |
| Per-document pricing | Volume pricing differs sharply between vendors |
Test on your own documents
Take fifty real invoices — including the badly scanned ones, the handwritten amendments and the ones from your most awkward supplier — and run them through every candidate. The ranking you get will not match the ranking in any vendor comparison, and yours is the one that matters.
What to expect realistically
- High accuracy on clean, standard-format invoices
- Noticeably lower accuracy on handwriting, stamps and poor scans
- A human check step that does not go away — the value is in reducing it, not removing it
- Ongoing tuning as supplier formats change
Compliance in Japan
Japan's electronic record retention rules set requirements for how scanned documents are stored, including timestamping and searchability. Confirm that the vendor's output satisfies them before you build a process on it — retrofitting compliance afterwards is considerably more expensive than choosing for it.
Can a general LLM do this?
It can extract fields from an invoice image, and it will not give you the audit trail, the accounting integration or the compliance posture. For a one-off, fine; for a process, use a purpose-built service.
How much does this actually save?
Measure the current time per invoice and the time with the tool, including the review step. The saving is real and usually smaller than the vendor's figure, because the review step persists.
